Brief for startups and founders
For founders in Vietnam and the region. Start where the legal route is already clear and a named buyer exists: textured plant protein, listed feed materials, koji. Sell function or import substitution, not novelty. Build trial data before plants, borrow capacity (co-packers, feed mills, tolling), and plan fermentation scale-up in Singapore, Thailand or China until Vietnam has an open pilot line.

The short version. Vietnam offers cheap operating inputs, abundant carbohydrate, co-packers and concentrated feed buyers, but no novel-food route, no open pilot fermenter and very little venture capital. The founders most likely to reach revenue in two years are those who pick a product with a clear route today, sell it to a named business buyer, and borrow capacity rather than build it.

Plays that suit founders
- T1. Textured plant protein. Buyers are chay brands, frozen-food makers and co-packers who now import Chinese textured soy and gluten. Ex-factory cost is roughly 3,700 to 10,700 VND per 100 g of protein, against 34,000 VND or more for eggs and chicken at retail; the competitor is Chinese product at about USD 1.6 per kg (Economics).
- T2. Functional microbial feed ingredients. Sell survival and feed-efficiency gains at 1 to 5% of shrimp or pangasius diets. Get species-specific trial data first; most shrimp feed is made by about six firms (Plays).
- T9. Koji and fungal foods. Use a characterised Aspergillus oryzae strain (no cyclopiazonic acid or 3-nitropropionic acid risk) on food-grade side streams (Technology fit).
- T6. Duckweed feed. Low capital, listed for livestock; test heavy metals and manganese on your water (Technology fit).
- T7. Precision fermentation. Only high-value, low-dose products, made under contract abroad (Plays).
Where to locate
- Cassava and starch residues: Tay Ninh (65 to 68 starch factories) and the Central Highlands. Cassava roots rose about 75% in a year; build on residues, not roots (Asset map, Feedstock data sheets).
- Industry, co-packers, parks and labs: Ho Chi Minh City (including former Binh Duong and Ba Ria-Vung Tau) and Dong Nai. Industrial land about USD 186 per m² for the lease term; ready-built factories about USD 5 per m² a month (Economics, Facilities and capacity).
- Aquafeed buyers and trials: the Mekong Delta and Ho Chi Minh City.
- Sandbox, research institutes, the Hanoi venture fund: Hanoi (Rules, Capital).
Borrow capacity
- Co-packers: frozen-food processors already run vegetarian lines next to meat (Industrial base).
- Feed mills: about 269 mills at roughly half their capacity can host trials (Industrial base).
- Fermentation: Vedan, Ajinomoto and Daesang own the aerobic tanks; we found no published tolling offer, so ask (Unknowns). For scale-up, ScaleUp Bio (Singapore, food-licensed, up to 10,000 L), EECi (Thailand, two 15,000 L tanks, food status to confirm) or Chinese CDMOs (largest and cheapest, more exposure of know-how) (Region).
- Testing: FIRI's NACEFA and NIFC for proximate analysis, contaminants and microbiology. Amino-acid and digestibility testing may need to go abroad (L. Labs and talent).
Design for Vietnam
- Cooling. Cooling-tower water in the south arrives at about 31 to 33 °C (our engineering assumption). Chilled water adds roughly USD 70 to 180 per tonne of biomass; thermotolerant strains that grow at 40 to 45 °C avoid most of it (Economics).
- Power. About 1,952 VND per kWh blended at 22 kV for a 24/7 plant, but the grid emits about 0.66 kg CO2 per kWh; a low-carbon claim needs renewable supply (Economics).
- VAT. Feed is not subject to VAT, so a feed-ingredient maker cannot reclaim input VAT; budget 5 to 10% more on taxed inputs (Economics).
- Names and addresses. Use the post-July 2025 province names in licences and investor documents (P. Admin map).
Money
Angels and family offices; regional seed specialists (USD 0.1 to 0.3 million: Better Bite Ventures, Big Idea Ventures, ProVeg Incubator); ADB Ventures (up to USD 4 million, climate lens); the Ho Chi Minh City and Hanoi venture funds from late 2026; episodic international grants. A Singapore holding company, as Entobel used, can ease foreign investment (Capital, M. Capital).

Looking to 2050 (edition 1.1)
- Windows open in sequence. Functional feed ingredients, AI-assisted enzymes and tolling on existing tanks now; cheap second-hand tanks in 2027 to 2030; contract precision fermentation and food mycoprotein in 2030 to 2035 once a new-food route exists; residue sugar and protein from power in the 2040s (Frontier technology).
- Edges that survive Chinese price dominance are species-specific function, local feedstocks and freshness (Scenarios 2050).
- Design for the 2050 climate. Use strains that grow at 40 °C or more, raised Mekong sites with surface water, and residue carbon if you want a climate claim: cassava-based microbial protein is not low-carbon by default.
- Omega-3 may be the sharper opportunity than protein. Vietnamese aquafeed needs about 11 kt of EPA plus DHA today and about 21 kt by 2050 (our estimate), and Vietnam's own fish oil is not an omega-3 source (Protein balance 2050).
